The complete loop: how the 6 tools connect
Objective: Understand the interconnections between the Category Manager's 6 tools and how they form an integrated system for strategic category management.
At the end of this course, it is essential to understand that the 6 tools are not independent. They form an integrated system in which each tool feeds and enriches the others.
The connection map
| Source tool | Destination tool | What is passed on |
|---|---|---|
| Spend Analysis | Porter | Market size, supplier concentration, volume trends |
| Spend Analysis | Kraljic | Each category's financial impact (vertical axis) |
| Spend Analysis | Canvas (Section B) | Current state of spend and supplier panel |
| Porter | Kraljic | Supply risk level (horizontal axis) |
| Porter | Canvas (Section C) | Market analysis and competitive position |
| Kraljic | Supplier Segmentation | Relationship type required per category (strategic, leverage, etc.) |
| Kraljic | Canvas (Section D) | Strategy per quadrant and associated objectives |
| Segmentation | Cost Breakdown | Identification of the suppliers to analyse first |
| Segmentation | Canvas (Section F) | Sourcing strategy and target panel |
| Cost Breakdown | Canvas (Section E) | Quantified savings opportunities and negotiation levers |
| All tools | Canvas (Sections G-H) | Steering KPIs and identified risks |
The annual strategy cycle
The 6 tools fit into an annual strategy cycle:
- Q1 (January-March): Refresh the Spend Analysis with year N-1 data. Update the Porter scorings for markets that have moved.
- Q2 (April-June): Review each category's Kraljic position. Refresh supplier segmentation with performance data.
- Q3 (July-September): Run Cost Breakdown and Should-Cost analyses on priority categories. Prepare the year-end negotiations.
- Q4 (October-December): Build or refresh the Category Strategy Canvas. Present the N+1 strategy to the executive committee. Launch tenders and negotiations.
Common loop mistakes
- Tools in silos: Using Porter without having done the Spend Analysis, or segmenting suppliers without having positioned categories on Kraljic
- Canvas without data: Writing the canvas from intuition rather than the outputs of the 5 analytical tools
- Non-recurring cycle: Doing the exercise once and not refreshing annually. Markets change, suppliers evolve, the strategy must follow
- No feedback: Not using execution results to improve next year's analyses
🏢 The accomplished Category Manager
A Category Manager who masters the 6 tools can, in one 45-minute executive meeting, present for their category:
- The category's financial weight and trends (Spend Analysis)
- The market balance of power and the company's position (Porter)
- The strategic positioning and the associated strategy (Kraljic)
- The target supplier panel and the resource allocation (Segmentation)
- The quantified, justified savings opportunities (Cost Breakdown)
- The complete strategy with roadmap, KPIs and risk management (Canvas)
That is the difference between a buyer who says "I will negotiate prices" and a Category Manager who says "here is my strategy, here is why, here is how, here is how much it will bring in, and here are the risks".
